Run a desk pilot

Try handbook Q&A on one machine with open-source tools before buying anything.

Fixes
Infrastructure and people
Hardware, a champion, and someone to run it.
Time
One to two weeks
Part-time, alongside normal work.
Difficulty
Moderate
Honest estimate for a 50–500 person company.

IndicationsUse this when

  • P-01 is done for at least the handbook.
  • You want to see real answers before committing.

ContraindicationsDon’t, or be careful, when

  • Don't pilot on restricted documents. Use material marked everyone.
  • Don't open it to the whole company yet.

EquipmentWhat you need

  • One computer with at least 16 GB of memory (OpenAI says gpt-oss-20b runs in about 16 GB)
  • A model runner such as Ollama or llama.cpp
  • A self-hosted chat interface such as Open WebUI or AnythingLLM

ProcedureSteps

  1. Install a model runner and an open-weight model on the machine.
  2. Install a self-hosted chat interface and load the handbook.
  3. Ask it the 20 questions from P-00. Record which answers were right and showed their source.
  4. Invite three to five people from People Ops to try it for two weeks.
  5. Write down what worked, what was wrong, and what was slow.

ChecksHow you know it worked

  • You have a correct-answer rate on the 20 drill questions.
  • You know whether the problems were the documents or the tool.

HandoffWho owns it next

The champion decides: stop, fix documents, or size up (P-07).
